Most enterprise “hallucination” issues I’m diagnosing aren’t model problems. They’re data architecture problems wearing a GenAI mask.
Here’s what that looks like in production:
- LLM on top
- RAG in the middle
- Chaos underneath
And “chaos” isn’t abstract. It’s specific:
Your customer master has three conflicting birthdate fields across CRM, billing, and the data lake — and your RAG pipeline is embedding all three because reconciliation isn’t enforced upstream.
So when the LLM returns:
- Outdated product specs
- Conflicting customer insights
- Or worse — PII leakage from stale snapshots
That’s not hallucination. That’s your architecture talking.
Prompt tuning gets prioritized because it’s fast and doesn’t require cross‑team negotiation. But no amount of prompt tuning will reliably fix structural staleness.
The orgs getting this right are doing three things consistently:
- Treating vector indexes as derived views, not sources of truth
- Using event streams (Kafka, CDC) to keep embeddings fresh
- Enforcing data contracts at domain boundaries instead of chasing a mythical “canonical model” that only exists in slides
This is why treating RAG as an API‑gateway‑grade platform problem — think Kong/Apigee‑level rigor around lineage, schema validation, versioning, and ownership — is finally getting traction. The skills transfer.
Feeding stale, misaligned data into production AI isn’t a hallucination problem. It’s automating incorrectness — at LLM speed.
Fix the foundation → you reduce the risk. Ignore it → you scale the problem.
